Operating Expense
The ongoing costs of running the business that sit below gross profit — salaries, rent, marketing, software, admin.
Operating expenses (OpEx) are the costs of operating the company that aren't tied to delivering a specific unit of product: sales and marketing, research and development, general and administrative costs (often grouped as SGA). On the income statement they sit below gross profit — revenue minus COGS first, then operating expenses — so gross margin and operating margin measure different layers of the business.
OpEx is where most of a startup's cash actually goes and where the burn-rate conversation lives. Because these costs are largely fixed or step-fixed (payroll, rent, tooling), they don't scale down automatically when revenue dips — which is why OpEx discipline, not COGS trimming, is usually the lever founders pull first. Classification matters too: putting a delivery cost in OpEx instead of COGS makes gross margin look better and the business look more efficient than it is.
Example
A SaaS company with $1.2M quarterly revenue and $300K COGS has $900K gross profit. Operating expenses — $520K salaries, $90K marketing, $70K cloud tools for internal use, $60K rent and admin — total $740K, leaving $160K operating income. Each of those OpEx lines is a place burn rate can be managed.
Common questions
What is the difference between OpEx and COGS?
COGS is the direct cost of delivering what you sold and reduces gross profit. OpEx is everything it takes to run the company regardless of individual sales and sits below gross profit. Misclassifying either direction distorts gross margin and misleads comparisons.
Is payroll operating expense?
For most roles, yes — sales, marketing, engineering, and admin salaries are OpEx. Production or direct-delivery labor belongs in COGS. Most startups treat all payroll as OpEx unless they manufacture or deliver labor-heavy services.
